The real cost of inventory sitting still

Quantify the full cost of unsold inventory: carrying cost, opportunity cost, markdown erosion, and liquidation loss. Dead stock is silent margin destruction, put a number on it.

How it is calculated

  • Carrying cost = units x COGS x annual holding rate (storage, capital, insurance) / 12, per month held.
  • Opportunity cost = units x COGS x the annual return you could earn if the capital were freed / 12, per month.
  • Total cost of inaction = carrying plus opportunity cost over the full expected hold.
  • Disposal options compare what each exit recovers against the stock's COGS, and whether that loss is smaller than the cost of holding.
